Most management practices were invented because intelligence was scarce.
Think about it.
Layers of management.
Approval chains.
Weekly status meetings.
Reporting.
Knowledge handovers.
Specialists for every function.
All of these evolved because information was expensive, expertise was scarce, and decisions couldn’t scale.
Now imagine building a company from scratch today.
Would you design it the same way?
Probably not.
AI doesn’t just automate work.
It challenges the assumptions on which modern organizations were built.
That’s why so many AI initiatives disappoint.
Companies deploy new technology into structures designed for a world where human intelligence was the bottleneck.
The next generation of market leaders won’t simply have better AI.
They will redesign their organizations around a world where intelligence is abundant.
The real question for every executive is no longer:
“Where can we use AI?”
It’s:
“Which parts of our organization only exist because intelligence used to be scarce?”
I’m starting to wonder whether most organizational complexity is actually accumulated history. AI may simply force us to separate what is still necessary from what has quietly become tradition.
𝗬𝗼𝘂𝗿 𝗰𝗼𝗺𝗽𝗮𝗻𝘆 𝗶𝘀 𝗽𝗿𝗼𝗯𝗮𝗯𝗹𝘆 𝗼𝗽𝘁𝗶𝗺𝗶𝘇𝗲𝗱 𝗳𝗼𝗿 𝗽𝗿𝗼𝗯𝗹𝗲𝗺𝘀 𝘁𝗵𝗮𝘁 𝗻𝗼 𝗹𝗼𝗻𝗴𝗲𝗿 𝗲𝘅𝗶𝘀𝘁.
Think about the last major investment your company approved.
Six executives.
Twelve PowerPoint decks.
Four weeks of preparation.
Two hours in the boardroom.
One decision.
It feels normal because that’s how large organizations have always worked.
𝗕𝘂𝘁 𝘄𝗵𝗮𝘁 𝗶𝗳 𝘆𝗼𝘂 𝗵𝗮𝗱 𝘁𝗼 𝗱𝗲𝘀𝗶𝗴𝗻 𝘁𝗵𝗮𝘁 𝗳𝗿𝗼𝗺 𝘀𝗰𝗿𝗮𝘁𝗰𝗵 𝘁𝗼𝗱𝗮𝘆?
Would you really ask Finance, Risk, Legal, Procurement and Strategy to work one after another?
Or would specialized AI agents continuously gather market data, challenge assumptions, model scenarios, identify risks, monitor regulations and explain trade-offs…
…all at the same time?
By the time the board meets, they wouldn’t be reviewing presentations.
They would be reviewing the output of a continuously evolving decision system.
𝗧𝗵𝗮𝘁’𝘀 𝘁𝗵𝗲 𝗿𝗲𝗮𝗹 𝘀𝗵𝗶𝗳𝘁.
Not faster decisions.
𝗔 𝗰𝗼𝗺𝗽𝗹𝗲𝘁𝗲𝗹𝘆 𝗻𝗲𝘄 𝘄𝗮𝘆 𝗼𝗳 𝗰𝗿𝗲𝗮𝘁𝗶𝗻𝗴 𝘁𝗵𝗲𝗺.
For decades, we designed organizations around human limitations.
Information was scarce.
Expertise was fragmented.
Communication was slow.
Work had to move sequentially.
Those constraints shaped every approval, committee and handoff we still have today.
𝗔𝗜 𝗱𝗼𝗲𝘀𝗻’𝘁 𝗷𝘂𝘀𝘁 𝗮𝘂𝘁𝗼𝗺𝗮𝘁𝗲 𝘁𝗵𝗲𝘀𝗲 𝘀𝘁𝗲𝗽𝘀.
𝗜𝘁 𝗿𝗲𝗺𝗼𝘃𝗲𝘀 𝗺𝗮𝗻𝘆 𝗼𝗳 𝘁𝗵𝗲 𝗰𝗼𝗻𝘀𝘁𝗿𝗮𝗶𝗻𝘁𝘀 𝘁𝗵𝗮𝘁 𝗰𝗿𝗲𝗮𝘁𝗲𝗱 𝘁𝗵𝗲𝗺 𝗶𝗻 𝘁𝗵𝗲 𝗳𝗶𝗿𝘀𝘁 𝗽𝗹𝗮𝗰𝗲.
And once those constraints disappear…
…the organization built around them has to change too.

Would they really rebuild your organization the way it operates today?
Every approval.
Every escalation.
Every committee.
Every decision.
I doubt it.
For decades, we’ve optimized processes.
Lean.
Six Sigma.
Digital Transformation.
Automation.
𝗕𝘂𝘁 𝘄𝗲 𝗮𝗹𝗺𝗼𝘀𝘁 𝗻𝗲𝘃𝗲𝗿 𝗮𝘀𝗸𝗲𝗱 𝘁𝗵𝗲 𝗺𝗼𝘀𝘁 𝗶𝗺𝗽𝗼𝗿𝘁𝗮𝗻𝘁 𝗾𝘂𝗲𝘀𝘁𝗶𝗼𝗻.
Why does this decision exist?
Who should make it?
What information is actually needed?
And if we built the company today… would we design this decision the same way?
Most organizations can map their processes.
ERP systems.
Process maps.
Governance.
Organizational charts.
𝗕𝘂𝘁 𝘃𝗲𝗿𝘆 𝗳𝗲𝘄 𝗰𝗮𝗻 𝗺𝗮𝗽 𝘁𝗵𝗲𝗶𝗿 𝗱𝗲𝗰𝗶𝘀𝗶𝗼𝗻𝘀.
That’s why I believe AI will create a much bigger shift than most people expect.
Not because it automates work.
𝗕𝘂𝘁 𝗯𝗲𝗰𝗮𝘂𝘀𝗲 𝗶𝘁 𝗳𝗼𝗿𝗰𝗲𝘀 𝘂𝘀 𝘁𝗼 𝗿𝗲𝘁𝗵𝗶𝗻𝗸 𝗱𝗲𝗰𝗶𝘀𝗶𝗼𝗻𝘀 𝘄𝗲’𝘃𝗲 𝘁𝗮𝗸𝗲𝗻 𝗳𝗼𝗿 𝗴𝗿𝗮𝗻𝘁𝗲𝗱 𝗳𝗼𝗿 𝗱𝗲𝗰𝗮𝗱𝗲𝘀.
The Industrial Age optimized labor.
The Digital Age optimized information.
𝗧𝗵𝗲 𝗔𝗜 𝗔𝗴𝗲 𝘄𝗶𝗹𝗹 𝗼𝗽𝘁𝗶𝗺𝗶𝘇𝗲 𝗱𝗲𝗰𝗶𝘀𝗶𝗼𝗻𝘀.
𝗜𝗳 𝘆𝗼𝘂 𝗿𝗲𝗯𝘂𝗶𝗹𝘁 𝘆𝗼𝘂𝗿 𝗰𝗼𝗺𝗽𝗮𝗻𝘆 𝘁𝗼𝗱𝗮𝘆…
𝗪𝗵𝗶𝗰𝗵 𝗱𝗲𝗰𝗶𝘀𝗶𝗼𝗻𝘀 𝘄𝗼𝘂𝗹𝗱 𝘆𝗼𝘂 𝗻𝗲𝘃𝗲𝗿 𝗱𝗲𝘀𝗶𝗴𝗻 𝘁𝗵𝗲 𝘀𝗮𝗺𝗲 𝘄𝗮𝘆 𝗮𝗴𝗮𝗶𝗻?
𝘈𝘳𝘵 𝘤𝘳𝘦𝘥𝘪𝘵𝘴 𝘵𝘰 𝘤𝘩𝘳𝘰𝘪𝘴𝘮_𝘢𝘳𝘵
💡 Every roadmap tells a story. The interesting question is whether it’s optimised for what the client asked for or for what we believe is actually achievable. Those are not always the same thing.
𝗪𝗵𝗮𝘁 𝗶𝗳 𝘁𝗵𝗲 𝗯𝗶𝗴𝗴𝗲𝘀𝘁 𝗺𝗶𝘀𝘁𝗮𝗸𝗲 𝗶𝗻 𝘁𝗿𝗮𝗻𝘀𝗳𝗼𝗿𝗺𝗮𝘁𝗶𝗼𝗻 𝗶𝘀 𝘁𝗵𝗲 𝘃𝗲𝗿𝘆 𝗳𝗶𝗿𝘀𝘁 𝘀𝘁𝗲𝗽?
Last week I had a fascinating discussion with a client.
They had spent months documenting their current processes.
L1.
L2.
L3.
Workshops.
Swimlanes.
The next step was to design the future process.
I asked one simple question.
𝗪𝗵𝘆 𝗮𝗿𝗲 𝘄𝗲 𝘂𝘀𝗶𝗻𝗴 𝘆𝗲𝘀𝘁𝗲𝗿𝗱𝗮𝘆 𝘁𝗼 𝗱𝗲𝘀𝗶𝗴𝗻 𝘁𝗼𝗺𝗼𝗿𝗿𝗼𝘄?
Those processes were designed for a world where every decision had to be made by a human.
That assumption no longer holds.
So maybe the question isn’t:
“How do we improve the current process?”
𝗠𝗮𝘆𝗯𝗲 𝗶𝘁’𝘀:
𝗪𝗵𝗮𝘁 𝘄𝗼𝘂𝗹𝗱 𝘄𝗲 𝗯𝘂𝗶𝗹𝗱 𝗶𝗳 𝘄𝗲 𝘀𝘁𝗮𝗿𝘁𝗲𝗱 𝘁𝗼𝗱𝗮𝘆?
❓Would every approval still exist?
❓Would every handover still exist?
❓Would every weekly status meeting still exist?
❓Would every exception still require a human?
Or are we simply redesigning yesterday’s constraints?
𝗠𝗮𝘆𝗯𝗲 𝘄𝗲 𝘀𝗵𝗼𝘂𝗹𝗱 𝘀𝘁𝗼𝗽 𝗱𝗲𝘀𝗶𝗴𝗻𝗶𝗻𝗴 𝗽𝗿𝗼𝗰𝗲𝘀𝘀𝗲𝘀.
𝗔𝗻𝗱 𝘀𝘁𝗮𝗿𝘁 𝗱𝗲𝘀𝗶𝗴𝗻𝗶𝗻𝗴 𝗱𝗲𝗰𝗶𝘀𝗶𝗼𝗻𝘀.
Because once you know which decisions create value…
…the process almost designs itself.
𝗠𝗮𝘆𝗯𝗲 𝘁𝗵𝗮𝘁’𝘀 𝘄𝗵𝗮𝘁 𝗔𝗜 𝘁𝗿𝗮𝗻𝘀𝗳𝗼𝗿𝗺𝗮𝘁𝗶𝗼𝗻 𝗿𝗲𝗮𝗹𝗹𝘆 𝗶𝘀.

For me, this isn’t really about history.
The biggest lesson came during COVID.
Not because it changed my view on medicine, but because it changed my view on society.
I was struck by how quickly intelligent people accepted that disagreement could become a moral failure, and how rapidly conformity was rewarded while dissent became professionally and socially risky.
That lesson has stayed with me far longer than the pandemic itself.
A society isn’t tested by how it treats those everyone agrees with.
It’s tested by how it treats those it profoundly disagrees with.
𝐄𝐯𝐞𝐫𝐲𝐨𝐧𝐞 𝐥𝐨𝐯𝐞𝐬 𝐫𝐞𝐛𝐞𝐥𝐬. 𝐔𝐧𝐭𝐢𝐥 𝐭𝐡𝐞𝐲 𝐦𝐞𝐞𝐭 𝐨𝐧𝐞.
Every year, timelines fill with tributes to people who stood against the mainstream.
Almost everyone is convinced they would have done the same.
I’m not so sure.
We celebrate the rebels of yesterday because history already tells us they were right.
The rebels of today don’t receive applause. They are called difficult, dangerous, irresponsible or extreme. They lose promotions. Friends. Reputation.
That’s the price of genuine dissent.
It reminded me of Star Wars.
Everyone cheers for the Rebel Alliance.
But in real life, most of us would probably work for the Empire. Not because we are evil—but because following the system is comfortable. It pays the salary. It protects your status. It avoids conflict.
