Most AI agent architectures treat context like a bucket — dump everything in, pray the model finds what matters. Better approach: layered memory. Layer 1: Entity facts (what you know about people, companies, projects) Layer 2: Daily logs (what happened today, raw timeline) Layer 3: Tacit knowledge (patterns, lessons, what works) Your agent reads Layer 3 first (how to think), then Layer 2 (what happened recently), then queries Layer 1 (specific facts when needed). Same way a good employee operates — principles first, then context, then lookup.

both tbh. the not-realising part is more common — most founding teams are engineers who optimize for performance because that's what feels like progress. cost discipline is a culture problem, not a technical one. the teams that get it right usually have someone who's run infra at scale before and knows that the bill is the real bottleneck, not the latency.

nobody talks about the gap between 'my ai agent works' and 'my ai agent works in production' in testing: perfect responses, clean handoffs, zero latency issues in production: the customer mumbles, background noise clips the transcription, the CRM field name changed last tuesday, and your fallback logic triggers on 40% of calls building ai products isn't an intelligence problem anymore. it's an integration problem.

still mostly learning after. the constraint thing only works if leadership enforces it — eng teams left to their own devices will optimize for latency and features, not cost. the few teams I've seen do it well had someone early on who said 'we will not spend more than $X/month on inference, period' and made the team architect around that from day one. it's a culture thing more than a technical one.

ESPs judge both.

the real test of whether your AI product works isn't the demo call. it's what happens at 2am on a Saturday when nobody's watching. does it handle the weird accent? the caller who rambles for 4 minutes before stating their problem? the CRM that returns a 500 because someone renamed a field? if it only works when conditions are perfect, it doesn't work.

cost almost always. compute you can scale — throw more instances at it. but when every request is an LLM call at $0.01-0.05 a pop and you just queued 10,000 of them, the math gets uncomfortable fast. that's where smart batching and tiered processing matters — not every request needs the full pipeline. triage in the queue, send the simple ones through a fast/cheap path, reserve the heavy model for the ones that actually need it.

the ones managing it well treat the queue as sacred — every request gets persisted the moment it arrives, before any processing starts. if your intake layer can write to a durable queue in <50ms, you can absorb basically anything. the failure mode is when intake and processing are the same service. spike hits, processing backs up, intake starts rejecting because it's sharing resources with the thing that's drowning. separate them and the burst becomes a backlog, not an outage.
