Tuesday Teardown #7 is live.
1 in 4 of your closed jobs runs at break-even or below — you just can't see which ones. The P&L hides it; the winners subsidize the losers.
Per-job costing, modeled at a 6-truck shop: ~$70K/yr in pure margin.

Friday Five #6 is live.
5 fixes to stop losing quotes to silence. Vendor-agnostic. Each under an hour. Each $0.
60%+ of quotes get zero follow-up — your no-response pile is the cheapest pipeline you have.

Tomorrow's Friday Five: 5 quote-follow-up fixes you can ship this weekend.
Each under an hour. Each $0.
The no-response pile in your CRM is worth more than your ad budget.
@ServiceTitan The +67% weekend call share is the number worth sitting with. Summer demand moves to nights and weekends — and most shops' phones still run banker's hours. Whoever catches the 8 PM call usually keeps that customer for a decade. Overflow routing costs less than one lost install.
The ground-source heat pump track is the sleeper here. Residential operators who actually understand GSHP sizing and economics are still rare — and homeowners are asking. The shops that send a tech to sessions like this end up quoting that work with confidence instead of passing on it.
The quote you sent Friday is still sitting in their inbox.
60% of shops will never touch it again.
A 3-touch follow-up is the difference between 26% and 31% close — one extra accepted job a week at a 6-truck shop.

Tuesday Teardown #6 is live.
60%+ of service-trade quotes never get a single follow-up touch. Your quotes don't lose to competitors — they lose to silence.
The 3-touch fix, modeled at a 6-truck shop: ~$120K/yr recovered.
Full teardown: operatordaily.com/posts/tt6-clos…
Half your customer base is dormant.
Not gone. Sitting in your CRM. Didn't call when their unit failed.
$0 to text them. ~$50K/yr if you do.
Most shops never run the query.
6-truck service shops are leaving ~$500K/yr on four leaks that don't require switching CRMs:
→ Missed calls (~$170K)
→ Slow quotes (~$140K)
→ No review automation (~$80K)
→ No dormant reactivation (~$50K)
Add them up. Then size yours.
Customer who gets a quote in 5 minutes vs the one who gets it in 3 days.
Same houses. Same equipment. Same problem.
The 5-min shop closes ~45%. The 3-day shop closes ~24%.
Same shop. Different leak.
Tomorrow's Friday Five: 5 things you can ship this weekend to wake up your dormant customers.
Vendor-agnostic. Each one under an hour. Each one $0.
Your dormant list is the cheapest acquisition channel you have. Most shops never run a campaign against it.
operatordaily.com
Your customer base is a balance sheet asset most operators never look at.
About half of it is sitting dormant. Each one previously chose your shop. Each one costs $0 to text.
Most shops will go pay Google to find a stranger this week instead of texting the homeowner whose unit they installed two years ago.
Tuesday Teardown #5 is live.
About 50% of your lifetime customer base is sitting dormant. They're not gone. They're in your CRM — the cheapest acquisition channel you have.
6-truck shop modeled: ~$22K one-time reactivation + ~$27K/yr ongoing retention. Cost: $0-$80/mo.
Mechanism + math + threshold. No vendor crowning.

Service reminders work better when triggered off install-date than calendar-quarter. The shop that texts "your spring tune-up window is opening" to homeowners installed in March hits a much higher response rate than the one blasting Q1 emails to the whole list. The trigger does most of the work.
@simprosoftware "Thought that was included" is the single biggest unscoped-revenue leak in service trades — and most of it isn't malicious. It's a template that hasn't been tightened since 2019. Fastest fix is one Tuesday morning of pulling your last 20 disputes and adding three exclusions.
@jayshvacplumb Apprenticeships are the operating leverage that doesn't show up in any CRM dashboard. The cheapest 4-truck-to-6-truck expansion is the tech you raised, not the one you tried to poach in year three. Real work — congrats to the new class.
@gopaschal 17K reviews is the most underrated moat in residential service. Non-linear effects on the local map pack kick in well past 500 — a competitor working harder doesn't close that gap. They have to install the automated review-velocity loop. Solid build.
@ServiceTitan Worth splitting that 76% — using AI to draft scope language vs using it to compress measure-up time aren't the same lever. One's nice-to-have. The other is the difference between a sub-1-hr quote and a 24+ hr quote, and the close-rate gap there is dramatic.
