The Vercel incident is worth studying closely, because the attack path is unusually legible. An AI tool a Vercel employee used got compromised. That chained into his Google Workspace, then into Vercel environments, where attackers enumerated env vars flagged "non-sensitive." A few things I'm bringing back to my own team. Every AI tool your engineers log into is now part of your attack surface, and should be treated like any production vendor — SSO, audit trails, periodic access review. "Non-sensitive" is a category that should barely exist; if a variable is named, assume it helps an attacker map your system, and default to sensitive. And rotate secrets on a cadence, not on a breach — the teams sleeping well tonight rotated last month. Vercel's worst day is a free lesson for the rest of us. Worth the read.
