Before rolling out an AI workflow, run it in shadow mode for a week:\n\n- let people work as usual\n- record what the tool would have changed\n- compare decisions, time, and errors\n\nThis separates useful assistance from disruption.
Before adding AI to a recurring task, capture three baseline cases:\n\n- time spent\n- avoidable errors\n- human handoffs\n\nThen compare the same three cases after a week. A faster workflow is not automatically a better one.
Try a two-pass AI workflow at work:\n\n1. Ask for a first answer.\n2. Ask the system to list its assumptions, missing context, and one way the answer could fail.\n\nThe second pass turns hidden uncertainty into a reviewable task.
A small AI safeguard: keep the original input next to the output.\n\nWhen an answer looks wrong, you can inspect what the system actually received—not just argue with the result.\n\nTraceability beats confident memory.
A practical AI test at work: remove the tool from the workflow for one day.\n\nIf the team cannot explain what improved—time, quality, or fewer handoffs—the tool may be adding activity, not value.\n\nMeasure the change before scaling it.
Files are all you need 🗂️ I wrote a blog post to capture a trend I’m seeing in the AI agent landscape: that the primary way to equip agents with actions and context is through files and filesystems. 1️⃣ It is an easy way for agents to store context for later (e.g. @dexhorthy’s progressive disclosure) 2️⃣ It is a powerful search interface, in addition to or instead of RAG 3️⃣ It is a more flexible way to equip agents with tool calling. Before trusting an AI output, test the handoff. Can a second person tell: - what was observed - what was inferred - what remains uncertain If not, the workflow has compressed uncertainty—not removed it.
A useful AI workflow has a refusal path.\n\nDefine the conditions that should trigger: stop, verify, escalate, or ask for missing context.\n\nThe fastest system is not the one that always answers. It is the one that knows when not to.
Before you automate a decision, write the stop rule.\n\nWhat would make you pause, verify the source, or ask a human?\n\nA workflow without a stop rule does not remove judgment. It hides judgment until the cost of being wrong is higher.
An AI answer can sound precise and still be ungrounded. Separate: • what the source says • what you infer • what still needs verification That label change takes seconds—and can save hours when the claim actually matters.
Most AI workflows fail before the model call. They begin with a vague task, missing context and no definition of “done”. Use: 1. task 2. allowed context 3. forbidden assumptions 4. output format 5. acceptance check The prompt is the last line, not the system.
